Treat this as a starting point for technical interviews, not a closed ranking.
Custom applications and systems integration
Ask whether the requirement needs a public app, a custom app, Shopify Functions, an integration service, or a simpler workflow change. Confirm hosting, monitoring, API limits, data ownership, security reviews, incident response, and maintenance. Strong answers do not need to agree with your initial assumptions. They should expose tradeoffs, define responsibility, and connect recommendations to evidence from the actual store.
Warning Signs During Evaluation
Pause and investigate when an agency:
- guarantees conversion, revenue, traffic, or performance improvements before discovery;
- presents a partner tier as proof that every project team is equally capable;
- refuses access to the people expected to deliver the engagement;
- recommends headless commerce without comparing a native alternative;
- proposes many applications without documenting recurring cost, overlap, or operational dependency;
- cannot explain account, data, design, and source-code ownership;
- treats redirects, analytics, accessibility, or reconciliation as post-launch tasks;
- has no rollback or launch-support plan for a migration;
- shows recognizable logos but cannot provide a comparable reference;

None of these signs proves that a company is unsuitable. Each identifies uncertainty that should be resolved before signing.
Build a Shortlist You Can Defend
Choose two to four companies whose public evidence matches the highest-risk parts of your project. Give them the same brief, speak with the proposed delivery leads, and score their responses against relevant work, technical reasoning, ownership, communication, support, and total commercial fit.
Do not award the engagement solely because one company appears first on a directory, holds a higher tier, or quotes the largest performance improvement. The better choice is the team that understands the store's constraints, can demonstrate comparable work, defines responsibility clearly, and leaves your organization able to operate what it builds.
